AI agents for small businesses

What they do, what they cost, how long they take, and what they should never be given. Last updated 16 September 2026.

The short answer. An AI agent is a piece of software that does one repeating job in your business end to end: answering a new lead, chasing a quote nobody replied to, booking an appointment and reminding the person to turn up, drafting the weekly client update. For a business of one to ten people it costs around a thousand dollars to set up, takes hours to a few days, and is worth doing only where the job is repetitive, rule-based, and currently done by a person who would rather be doing something else. What an AI agent actually is

The word is used loosely, so here is the working definition. A chatbot answers a question. An AI agent finishes a job: it gathers what it needs, applies your rules, takes an action in a real system such as your calendar or your documents, and hands you the result. The difference that matters to a business owner is that an agent produces an outcome you would otherwise have produced yourself.

An agent is not a general assistant, and it should not be. The ones that work are narrow. One agent, one job, one clear definition of done. A business that asks for "an AI that handles everything" usually ends up with something nobody trusts enough to use.

The jobs they most often do

These are the six that owner-run businesses ask for most.

  • Answer leads before they go cold. A new enquiry gets a real reply immediately, at 11pm or during a job, with the first questions asked and the lead qualified before you step in.
  • Follow up until the deal closes. Most deals are not lost on the proposal, they are lost in the silence afterwards. The agent keeps in touch at sensible spacing until the client replies or the deal is done.
  • Book the appointment and reduce no-shows. The back and forth about times, the calendar entry, and the reminder the day before.
  • Quote a price while the customer is still reading. The agent asks what it needs, applies your rates and terms, and puts a real number in front of them before they leave the page.
  • Turn one idea into a week of content. Something useful you said on a call becomes the post, the newsletter and the follow up, in your voice.
  • Write the recurring client update. The summary you send every week, drafted from your own records, for you to check and send.

What an AI agent should not be given

This matters more than the list above, and it is the part most sales pages leave out.

  • The final word on money. A quote from an agent should be an estimate that you confirm, not a binding contract. Where a job has no fixed rate, the agent should say the price depends on scope rather than inventing a number.
  • Anything where being wrong is expensive and hard to notice. Medical, legal or safety-critical judgements belong to a person.
  • The relationship itself. In one build we deliberately kept the agent away from the client entirely: it prepared the coach's weekly feedback for him, and he sent it. The client never spoke to an AI, and that was the point.
  • A process nobody has written down. If the rule only exists in your head and changes case by case, automating it just makes the inconsistency faster.

What it costs

Two numbers, and they are separate.

The build. One agent, doing one job, built around your workflow, connected to your tools and tested on your real cases, is $1,000 as a one-time setup. A second agent is a second build at the same price. There is no monthly fee to OTRG afterwards, and no separate custom tier: there used to be one, and in practice almost every business needed something of its own, so the custom work is inside the same price. If AI is not the right answer for the job, we say so before building.

The running cost. An agent needs a model to think with, and that account is yours, not ours. In practice that is a paid account with an AI provider, usually the lowest tier, in the region of $20 a month. It goes to the provider, never to us, which also means the agent keeps working if you and OTRG stop working together.

How long it takes, and what you have to do

Most standard agents are live within hours. Others take around three days, once we have what we need. What we need from you is knowledge, not technical work:

  1. A short written questionnaire about the business and the thing you want to improve. You do not need to know which agent you need.
  2. Examples of how you do the job today. Real ones: past quotes, past replies, the wording you actually use.
  3. Access to the tools the agent has to touch, such as your calendar or your website.
  4. An hour of your attention during testing, to run real scenarios and say what feels wrong.

We build it, connect it, test it against your real cases, adjust it on your feedback, and put it to work.

What it is reasonable to expect

One documented build: a fitness coach with 120 clients was spending a full working day each week writing client progress summaries by hand. After the agent was installed he was saving around eight hours a week. In his words: "It is not just the time. It is one less part of the business I have to constantly think about." Questions people ask

Will my customers know they are talking to an AI?

They should. An agent written in your tone still answers a straight question with a straight answer, and it should never pretend to be a person. In some builds the right design is for the agent not to talk to the customer at all, and to prepare the work for you instead.

Do I need to understand AI to use one?

No. That is the point of paying someone to build it. What you need to understand is your own process, because that is what gets encoded.

Do I own it, or am I renting it?

You own it, and it runs in your own account. There is no fee to OTRG after delivery. The only running cost is the AI provider account described above.

Where is my data kept?

In systems you control. The conversations run through your own provider account rather than ours. OTRG does not keep a copy of your customer conversations, and access you grant to your own systems is yours to remove.

What if it gets something wrong?

AI output can be wrong, which is why the agent is tested against your real past cases before it goes live, why one revision round is included, and why the boundaries above exist. Anything with money or risk attached stays subject to your confirmation.

Is a business this small too small for this?

The opposite. A ten-person company has someone to absorb the repetitive work. A one-person business does not, which is where an agent gives back the most.
